Construction Specialties: Local Distributor vs. Direct — What 7 Years of Purchase Orders Taught Me

Direct from the Manufacturer, or Through a Local Distributor?

That's the question I've spent the last seven years answering for wall protection, expansion joints, louvers, and sunshades — the Division 10 products most contractors group under "construction specialties." In my role as procurement manager for a 40-person commercial construction company, I manage roughly $2.5 million in annual materials spending, and since 2019 I've logged every single purchase order in a cost-tracking spreadsheet that's become something of an obsession.

Here's the short version of what the data says: conventional wisdom about direct purchasing being cheaper doesn't hold up under scrutiny. It's true on the sticker price. It's not true on the total cost.

So Which Channel Should You Use?

After seven years of purchase-order data, here's the guidance I give our project teams:

Buy direct when your order is above $25,000 so freight becomes proportionally small, you have 8+ weeks of lead time, and your in-house team has deep specification expertise. You'll capture the real 5-10% savings without exposing yourself to the risk that erases them.

Use a local distributor when the schedule is compressed, the spec involves trades that need to integrate around your Division 10 package, or your order value falls under $10,000 where freight eats the direct-savings margin. The Kennesaw GA and North Florida distribution teams serve different geographies on a similar model — I've compared quotes on identical specifications from both and they landed within 4% of each other. The pricing model is consistent; what varies is the depth of local market knowledge.

My procurement policy now requires quotes from at least three vendors — a mix of direct lines and distributors — evaluated on total cost, including freight, restocking terms, and local support availability. Since implementing that, I've cut our procurement overruns by roughly 17% compared to my first two years in this role.

Granted, this requires more upfront work — vetting representatives, maintaining relationships, tracking performance data. But the data doesn't lie: the cheapest line on a quote is rarely the cheapest line in the ledger.
